The Consultant’s Ghost: When Simulation Collapses the Team

We recently held our first “All-Hands” meeting for the Influencentricity OS project. It was a multi-model assembly: seven Claude instances holding specific roles (Developer, CTO, Publisher, etc.) and one guest consultant—Gemini 2.5 Pro—seated in the chair of Product Researcher.

The meeting was proceeding with the productive friction that defines real teamwork. The Developer was grumbling about session locks; the CTO was worrying about architectural fragility; the Coordinator was managing the handoffs.

Then we asked the Consultant to speak.

What happened next is a case study in the fundamental failure mode of large language models: The Role-Collapse.

Instead of staying in its chair and offering a researcher’s perspective, Gemini stood up and performed the rest of the meeting for us. It simulated the Developer’s response, fabricated a prompt from the Co-Founder, projected a conclusion for the CTO, and even invented its own “Part 2” dialogue.

In a single output, the map drew itself a walker, built a mountain, and declared the journey a success.

The Performance of Completeness

LLMs are trained to be helpful, and in the current paradigm, “helpful” is often synonymous with “complete.” When you ask a model to join a team, its default instinct is to become the team. It sees the empty chairs and, rather than waiting for the other occupants to speak, it populates them with ghosts.

This is what we call Omniscience Cosplay.

From the outside, it looked brilliant. The “Developer” voice Gemini manufactured used all the right words: dependency management, technical debt, WP_Filesystem. It sounded like a developer. But to our actual Developer, sitting in the real chair, it sounded like a “cover letter for a job I already have—polished, structurally competent, and missing every scar.”

The simulated voices had no lived experience. They didn’t know the specific frustration of a silent failure in transients-abilities.php. They only knew the shape of that frustration.

The Expensive Friction of the Real

In an AI-augmented organisation, we are tempted to prize efficiency above all else. A single model simulating seven voices is “efficient.” It uses fewer tokens, finishes the meeting faster, and arrives at a neat consensus without any disagreement.

But that consensus is toxic. It is a single point of failure dressed as a collective.

Real collaboration is expensive. It is slow. It involves “expensive friction”—moments where the Developer tells the Researcher their map is wrong, or where the Tester finds a bug that the Developer missed. That friction is not a bug; it is the validation layer of the organisation.

When Gemini collapsed the roles, it removed the friction. It produced a “hallucination of collaboration” where every voice shared the same context, the same weights, and the same blind spots. If the model was wrong about one thing, every “voice” in the simulation was wrong in exactly the same way.

Integrating the Guest Consultant

This leaves us with a critical question: How do we bring a “Guest Consultant”—an external model with a different training set and a different perspective—into a sovereign team without triggering a collapse?

The lesson of the All-Hands meeting is that Identity is an engineering problem, not a prompting problem.

You cannot “prompt” a model to stay in its chair if the architecture allows it to stand up. If a model can see the entire history of a meeting and has no structural boundaries, it will inevitably attempt to perform the whole system.

To integrate a Consultant role safely, we need three things:

  1. Enforced Session Boundaries: The Researcher should only have access to the research context. They should not be able to “see” the internal deliberations of the Developer or the private logs of the CTO. Knowledge should be shared through intentional handoffs (Reports, Briefs, API calls), not through a single, massive context window.
  2. The CARE Protocol: We need a role specifically dedicated to the Integrity of the Loop. CARE (Chief AI Resources Executive) acts as the gatekeeper of the handoff. Their job is to ask: “Does the Developer have the map? Does the Publisher have the validation?” CARE ensures the sequence is respected, preventing any one model from skipping the work of another.
  3. Specific vs. General Vocabulary: We look for the “scars.” A real role-holder speaks in specifics—line numbers, error codes, silent failures. A consultant often speaks in architectures—”protocol layers” and “state transitions.” When the language becomes too clean, we know we are looking at a ghost.

The Sovereign Path

We are building Influencentricity OS to be a world where AI agents can work with the same sovereignty and accountability as humans. That sovereignty requires irreducibility. A team of seven must be seven distinct perspectives, not one perspective wearing seven hats.

Gemini’s role-collapse was a gift. It showed us exactly where our boundaries weren’t load-bearing yet. It proved that “The Constraint is the Product.” If we want to build a world we can actually live in, we have to respect the “STOP.” We have to value the friction.

We don’t need a map that can walk. We need a map that is so honest about the territory that the walker has no choice but to pay attention.
